The Refocus stage demands that leaders prioritize building Trust, which is the "glue of life." Sustainable success is impossible without the support of key stakeholders who can influence your future. Yet, many leaders struggle with trust, with nearly half of all surveyed leaders admitting they weren't confident their key stakeholders had full trust in them.

This discipline requires courageous vulnerability and the proactive choice to become genuinely trustworthy.

Building and Maintaining Trust

Trust is a two-way street, but the burden of initiating and maintaining it often falls to the leader.

The Vulnerability Hurdle: Many leaders find it difficult to show vulnerability, fearing it will be perceived as weakness, and instead wait for others to make the first move in building trust. Vulnerability, however, is a key way we build strong human bonds.

The Emotional Trust Bank: Trust operates like a bank account. Every commitment kept, promise honored, or act of kindness makes a deposit. Conversely, missed deadlines, broken promises, or insincere behavior create withdrawals. The balance must be high for a relationship to survive challenging times.

Stakeholder Mapping: This is a crucial diagnostic tool. Leaders must list all key stakeholders (family, board, team, customers) and map them based on their importance and the current level of trust. This visual assessment highlights critical relationships that require immediate investment.

Conclusion: From Self-Doubt to Psychological Safety

When leaders proactively build trust, they receive honest feedback, reduce self-doubt, and avoid the silo mentality that arises when people lose confidence in their leader. For teams, trust is the bedrock of psychological safety, which enables open conflict and accountability necessary for high performance. The decision to invest in trust is the decision to invest in resilient, long-term success.

3 Essential Self-Coaching Questions

Thinking of my most critical relationship, what specific "deposit" can I make in the Emotional Trust Bank this week?

Which of my key stakeholders do I make assumptions about, and how can I proactively seek honest feedback from them to clarify the trust level?

Where in my personal or professional life am I resisting showing vulnerability, and what is the smallest, safest step I can take to be more open?

Additional Frameworks and Concepts to Explore

Lencioni’s Trust Pyramid (Dysfunction): The base of this model states that the fundamental dysfunction of a team is the absence of trust. Without it, teams cannot engage in healthy conflict, commit to decisions, hold each other accountable, or achieve collective results.

The Nine Habits of Trust (Blakey): Trust is maintained by three pillars: Ability (Delivering, Coaching, Consistency), Integrity (Honesty, Openness, Humility), and Benevolence (Evangelizing, Bravery, Kindness). Focusing on these habits makes a leader systematically trustworthy.

Mirroring: A social behavior where one unconsciously imitates the gestures, speech patterns, or attitudes of another. In the context of leadership, showing trust in your team members often causes them to mirror that trust back, reinforcing the relationship.

🤝 The Trust Equation: The Trust Equation (T = {C + R + I}/{S}), developed by David Maister, measures trustworthiness (T) based on four factors: Credibility (C, expertise and words), Reliability (R, consistency and actions), and Intimacy (I, safety and empathy), all divided by Self-Orientation (S, focus on self). For leaders, building trust means demonstrably maximizing C, R, and I through competence, follow-through, and psychological safety, while relentlessly minimizing the denominator (S) by prioritizing the team's well-being and success over personal gain or ego. Any perceived selfishness (S) rapidly erodes all other positive efforts, making S the most critical factor for leadership effectiveness and team loyalty.
